Short answer
Decide by dives-per-year. Under 10 dives/year: rent everything. 10–30 dives/year: own mask, fins, snorkel, and dive computer. 30+ dives/year: own all but tanks and weights. 50+ dives/year for several years: consider sidemount-style travel BCD if luggage weight matters. The mask is the only item where renting is actively a bad experience for almost everyone. The BCD takes about 150 dives to pay for itself versus renting.

The honest math — rental cost vs ownership cost

A full rental kit globally averages around $20–30 per dive day. Some shops bundle it into a 2-tank trip price; some itemise.

The strict tier order — what to own when

Tier 1: own from your second dive trip onward

Mask, fins, snorkel, dive computer.

Mask: rental masks are usually old, scratched, fit no one’s face perfectly, and leak. Renting a mask repeatedly is the single worst rental experience in diving. A $50 mask that fits you is dramatically better than the $5/day rental every single dive. The payback is essentially immediate.

Fins: less critical than mask but close. Rental fins are usually worn out, mismatched in size, or both. Open-heel fins that fit your specific foot improve every kick.

Snorkel: cheap, takes no space. Get one even though you’ll rarely use it. Some shops require it for entry training.

Dive computer: this is the surprise to many divers. Rental computers vary in algorithm conservatism and you have no continuity in your dive history. The same shop may rent you a Mares Quad on Tuesday and an Aqualung i330 on Wednesday — they have different algorithms and you lose tracking. Your own computer gives you consistency. Cheap entry: Mares Puck Pro at $200; better at $400 (Suunto Zoop Novo, Aqualung i330R). The dive computer is also the thing most likely to save your life — it deserves to be yours.

Tier 1 cost: ~$700 total. Pays back at around 25–35 dives.

Tier 2: own when you commit to the sport (30+ dives a year)

Wetsuit, regulator.

Wetsuit: rentals fit poorly. Wetsuits are sized for averages; you are not the average. A wetsuit that’s tight in the wrong place chafes within an hour; one that’s loose flushes cold water. Owning one that’s been fitted means you stay warm and don’t get rashes.

But: wetsuit thickness varies by destination. If you dive Thailand (3mm) and Norway (7mm or drysuit) and Bali (5mm), one wetsuit doesn’t work everywhere. Many divers own a 3mm or 5mm for tropical and rent for cold-water trips. That’s reasonable.

Regulator: this is where opinions diverge. The argument for owning: a regulator you maintain yourself, that you know is serviced, that breathes well at depth, is materially different from a rental regulator that’s been used hard for two seasons. Most experienced divers will tell you the regulator is the item that should be yours by about dive 50–100.

The argument against owning: travel weight (regs add ~3kg), service cost ($50–100/year), and rental regulators at reputable operators are perfectly serviceable. If you only dive once or twice a year, you’re paying $50+ in service for a reg you use four times.

Tier 2 cost: ~$1,300 (wetsuit + regulator). Pays back at around 50–80 dives depending on dive frequency.

Tier 3: own when comfort matters (you’re picky about BCD)

BCD.

BCDs are personal. Lift capacity, pocket layout, trim distribution, harness style — these vary by manufacturer in ways that affect comfort. Most rental BCDs are entry-level jacket-style. If you’ve trained on rental jackets and never tried back-inflate or wing-style BCDs, you don’t know what you’re missing.

The case to own: better trim, no chest squeeze on inflate, more pockets, weight integration that’s set up for you. The case to rent: BCDs are heavy and bulky to travel with (8–10kg packed). You can buy a travel-specific BCD (Hollis SMS75, Apeks Black Ice) but they cost more.

Most divers buy a BCD after about dive 100, when they know what they want. Some never buy one and stay with rentals; that’s also fine if you’re 90% in the tropics where rentals are abundant.

Tier 3 cost: ~$700 BCD. Pays back at about 150 dives.

Tier 4: own only if you’ll truly use it daily

Drysuit, sidemount system, dive lights for night/wreck, dive knife/cutter, underwater camera, computer with air integration.

Some of these (drysuit) are necessary if you dive cold water seriously. Others (camera) are passion purchases unconnected to dive frequency. Buy when relevant.

The decision tree, in plain English

Q: How many dives will you do in the next 12 months?

  • Fewer than 10: Rent everything. The math doesn’t work. Spend the gear budget on more dives instead.
  • 10–25: Own mask, fins, snorkel, dive computer (Tier 1). Rent the rest.
  • 25–50: Own Tier 1 plus a wetsuit appropriate to your usual diving climate.
  • 50–100: Own Tier 1, wetsuit, and regulator (Tier 2). BCD optional.
  • 100+: Own everything except tanks and weights.

Q: Will your diving be primarily one climate or multiple?

  • One climate: invest in the right wetsuit thickness for that climate.
  • Multiple climates: own a versatile wetsuit (5mm with a 3mm hood vest stacks well) and rent thicker suits for cold trips.

Q: Does travel weight matter to you?

  • Yes (you fly to most dives): consider a travel BCD and travel reg setup. Aqua Lung Outlaw, Cressi Patrol, Apeks Black Ice. Trade-off: cost more, lift less.
  • No (you drive to most dives or live near coast): heavier full-spec gear is fine.

Most international flights allow 23kg checked + 7kg carry-on. Tropical-kit divers easily fit. Cold-water divers eat their entire allowance with gear alone.

If you fly to dive often: a travel BCD pays for itself by avoiding excess baggage fees ($75–200 per overweight flight). At 6+ flights/year you save the BCD cost differential in 2–3 years.

Rental quality varies dramatically

Not all rental gear is equal. Three broad tiers:

Premium rental:

  • High-quality reservation-grade gear, well-maintained
  • Examples: most Maldivian and Indonesian liveaboards, premium Caribbean operators
  • Charge: usually included or $10–15/dive surcharge
  • Quality: as good as your own gear

Standard rental:

  • Mid-grade gear, serviced annually, well-rinsed
  • Examples: most Thailand, Bali, Egypt operators
  • Charge: $10–25/dive
  • Quality: fine, occasionally an item is past its prime

Budget rental:

  • Old gear, mixed sizes, sometimes leaky or worn
  • Examples: cheapest shops in heavily-discounted markets
  • Charge: $5–10/dive
  • Quality: variable, can be unpleasant

When evaluating an operator, ask:

  • How often is regulator gear serviced? (Should be annually)
  • What is the age of the BCDs? (Should be under 5 years)
  • Can I see the dive computer brand and model? (Should be a current generation)

Reputable operators answer these questions clearly. Operators who deflect are likely on budget gear.

What about used gear?

You can save 40–60% buying used. The honest pros and cons:

Safe to buy used:

  • Fins, mask, snorkel (visually inspect for cracks)
  • BCD (test the inflator, check for any pinhole leaks by inflating fully)
  • Wetsuit (smell test, check seams)
  • Dive computer (current generation, with battery service history)

Risky to buy used (without a service shop):

  • Regulator (must be fully serviced before use — $80–150 service cost partly negates savings)
  • Dive lights (battery life decays; old lights may not hold charge)

Buying used regulators from a friend who’s an active diver and serviced theirs: fine. Buying used regulators from eBay listing “barely used, like new”: unverified history, must be fully serviced before any dive.

The “rent on holiday, buy at home” strategy

A common pattern that works well:

  • You live somewhere without easy local diving (most people)
  • You take 2–4 dive trips per year, totalling 30–50 dives
  • You own Tier 1 (mask, fins, snorkel, computer) and travel with it
  • You rent BCD and regulator at the destination because reputable destinations have good rental gear and you save 6kg of luggage each way

This strategy works for the majority of recreational divers. You only “lose” the option to dive your favourite specific BCD model on every trip — which most people don’t have anyway because they’ve never owned a BCD.

When to upgrade what you already own

Equipment is replaced, not just bought once:

  • Mask: replace when scratched enough to obscure vision, typically 3–5 years
  • Wetsuit: replace when seams fail or neoprene compresses (less insulation), 3–5 years
  • BCD: replace when inflator becomes unreliable or bladder leaks, 10+ years
  • Regulator: serviced annually; fully replaced when manufacturer no longer services it (~15+ years for modern regs)
  • Dive computer: replace when battery is no longer user-serviceable or display fades, typically 7–10 years
  • Fins: nearly forever; replace when strap mounts break

The hidden lifetime cost of dive gear is in service ($50–150/year) and replacement, not just purchase. Budget for both when committing to ownership.

Regulators hold value best, particularly if they’re a long-standing model (Apeks XTX series, Scubapro MK25, Atomic Z3) with available service parts. Wetsuits effectively go to zero after heavy use. Dive computers depreciate quickly once a newer model launches.
